Fractional co-founder for women-led D2C brands

You’re selling. But the money isn’t adding up.

Orders are coming in. But after discounts, returns, shipping and ads, very little is left at the end of the month. And it’s hard to say where it went.

I’m Kavea. I built and sold my own D2C brand. Now I work with founders to find out where their money is going, and to fix it.

174 founders have booked a call. Rated 4.9/5 on Topmate.

How much of each sale do you actually keep?

Most founders know their selling price. Very few know what is left after every cost. Put your numbers in below and see. Nothing you type is saved.

Out of a ₹999 price. That’s 11%.

Sales in a month

₹1,34,850

Left after order costs

₹16,050

Left after fixed costs

−₹43,950

To cover your fixed costs, you need 19 orders a day. Right now you get about 5 a day.

Of what you receive after discounts and returns, 63% is left after paying for the product. If this is under 75 to 80%, it is very hard to run a profitable D2C brand.

This is a quick estimate, not your accounts. It counts returned orders as lost sales, with shipping paid both ways. Fixed costs are rent, salaries, tools and your own pay. Taxes are left out.

Why this happens

The money rarely goes in one big mistake. It leaks out in small ways, every month.

These are the leaks I find most often when I go through a brand’s numbers.

  • The price looked rightBut after delivery, returns, discounts and platform fees, each sale earns almost nothing. So the more you sell, the more you lose.
  • Ads before the website worksYou pay to bring people to a website that doesn’t convince them to buy. They leave, and the money is gone.
  • Every channel at onceInstagram, Amazon, quick commerce and influencers, all together. The team is spread too thin to do any of them well.
  • Customers buy only onceNobody gives them a reason to come back. So you keep paying for new customers, month after month.
  • Everyone follows their own planYour agency, your freelancers and your team each do their part. Nobody checks how it all fits, so the gaps land on you.
  • Everything waits for youPricing, marketing, the team and the customers all come back to you. The moment you step back, things slip.

This is usually not a product problem. It happens because nobody is looking at the whole business at once. That is the job I take on.

Up close

A good product can still lose money.

Three brands I’ve worked with. In each one, the problem wasn’t where the founder was looking.

₹18 lakhspent, and still no profit

“It wasn’t a performance marketing problem.”

The brand had just launched a new collection. The designs were good and the founders worked hard. But they were getting about 4 orders a week.

When I looked closer, the brand didn’t stand for anything clear, and they didn’t know who they were really selling to. Once that was fixed, several products no longer fit, so we dropped them.

11 months later, they had their first month without a loss.

A brand with abandoned carts

₹1.5 lakh in orders in 5 days

Without spending more on Meta. We called the people who had added products to their cart but didn’t pay, asked why, and answered their doubts.

A brand with a busy store

1,000+ walk-ins in a month

The product and reviews were good. But none of those customers came back, because nothing was set up to bring them back after the first sale. So we planned WhatsApp follow-ups, vouchers at the counter, and a website that turns a walk-in into a repeat buyer.

About me

I’ve been the founder trying to make the numbers work.

I started Bombay Toy Company from my home in the middle of COVID. I had never made a toy or run a business. We built an all-women team and sold online. I ran it while raising my 3 kids, all from home, and in 2024 I sold the company.

What made it sellable wasn’t just the revenue. The business could run without me, because it had systems and a team that didn’t need me in every decision. That is what I now build with other founders.

  • Built and exited a D2C brandBombay Toy Company, 2020 to 2024.
  • Ex McKinsey, KPMG and DeloitteAlso Global Head of Learning and Development, Jet Airways.
  • Fractional co-founder todayFor D2C brands in fashion, gifting, chocolate, children’s products and skincare.
  • Associate Mentor, InFED IIM NagpurMentoring early-stage founders.
  • Host of Coffee & ClarityA monthly meet-up for women founders.

Questions

Before you book.

Who is this for?

Founders of D2C brands that are already selling, but not keeping the money they should. Most of the founders I work with are women building product brands.

Which call should I book first?

If your numbers don’t add up, the Revenue Clarity Call. If you can’t say yet what is wrong, the Founder Brainstorming Call. Either way, you leave knowing your next step.

What do I need to do before the Revenue Clarity Call?

Fill in the form you get after booking, at least 4 days before the call. It asks about your sales, prices and costs, so I can study your brand before we talk.

I sell on Amazon, Nykaa or Myntra. Does this still apply?

Yes. Marketplaces can take 25 to 40% of each sale in fees. That is exactly the kind of leak we look for.

Will you just tell me to spend more on ads?

No. We check the numbers first: your profit on each order, how many orders you need to cover your costs, and how long your cash will last. More ads on an order that loses money only lose money faster.

Do you only work with women founders?

My work is built around women-led brands, but the calls are open to any D2C founder.

If the month ends and you can’t say where the money went, start here.
